9.4 months
Within 12 months
- Gross profit per account per month: $96.
CAC payback (months) = CAC ÷ (ARPA × gross margin)
Payback: 9.4 months.
Long payback means each customer costs too much or pays too little. Product-led onboarding fixes both.
How it works
Each month a customer contributes revenue times gross margin. Divide CAC by that monthly contribution to get the months until you are even on that customer.
Payback matters for cash, not just profit. Until a customer pays back, you have financed their acquisition out of your runway. Long payback plus fast growth burns cash quickly.
Worked example
It costs $900 to acquire a customer paying $120 a month at 80% gross margin.
| Input | Value |
|---|---|
| CAC | $900 |
| Average revenue per account | $120 |
| Gross margin | 80.0% |
| Payback | 9.4 months |
That lands in the within 12 months band. Change any input above to run your own numbers.
Benchmarks
David Skok suggests healthy SaaS businesses recover CAC in under 12 months; his later talks give 12 to 18 months as the range. Companies with long annual contracts and low churn can tolerate more.
| Payback | Reading |
|---|---|
| under 12 mo | Within 12 months |
| 12 mo to 18 mo | Within the 12 to 18 month range |
| 18 mo and above | Slow: cash is tied up for a long time |
How to improve it
- Sell annual plans paid up front: payback can drop to zero on day one.
- Raise entry prices or remove the cheapest tier.
- Move small accounts to self-serve so they cost less to acquire.
- Improve gross margin by cutting infrastructure and support cost per account.
